In many organisations, strategy is rarely the problem. The challenge is execution - specifically, how effectively an organisation’s design enables that strategy to become reality.

Over 25 years working across global markets in organisational design, operating model transformation, and enterprise change, I’ve seen a consistent pattern: when performance stalls, it is often not due to ambition or capability, but misalignment between structure, decision-making, and the outcomes investors are seeking.

Investment theses are built on clear expectations - growth, margin expansion, integration success, or turnaround performance. Yet translating those expectations into day-to-day organisational behaviour is where many initiatives lose momentum.

The critical question becomes:

How well is the organisation actually designed to deliver the outcomes required?

This is where organisational design becomes a value creation lever, not just a restructuring exercise.

At a minimum, effective design connects strategy to three core areas:

  • Structure – how teams, roles and accountabilities are configured

  • Decision rights – how decisions are made, work flows, and priorities are set

  • Leadership alignment – how leaders are enabled and held accountable for outcomes

When these three are aligned, execution accelerates. When they are not, even the strongest strategy becomes difficult to realise.

THE HIDDEN COST OF MISALIGNMENT

Misalignment often shows up in familiar ways:

  • Decision-making slows down as complexity increases, or stalls completely

  • Accountability becomes blurred across functions or geographies

  • Leadership teams operate with different interpretations of priorities

  • Value creation initiatives lose traction after initial momentum

  • Employees are busy and stretched but it is often difficult to tie effort to outcomes

These are rarely capability issues. More often, they are design issues.

The organisation is simply not configured to deliver what is being asked of it.

DESIGNING VALUE CREATION, NOT JUST EFFICIENCY

A common misconception in organisation design is that efficiency equals effectiveness. While cost discipline matters, the real objective should be value creation—sustained performance improvement aligned to strategy.

That requires a more deliberate approach to design:

  • Start with the critical business measures over a 3-5 year period, and how these will change over time

  • Determine the few capabilities required to excel, and differentiate from your competitors

  • Translate those outcomes into clear organisational priorities, and deprioritise or stop those that do not

  • Design structures and governance that align to the priorities, consolidate capability, and remove duplication

  • Ensure leadership accountability is unambiguous and measurable

In practice, this means shifting the conversation from “what should we change?” to “what must the organisation be able to do better, faster, or differently to deliver value?” and “what should we stop or limit investment in?”
